How to compare supplier prices item by item without a spreadsheet night

Why supplier quotes are hard to compare, and how an AI trade manager collects prices by private link and lines them up item by item for you to decide.

How do I compare supplier prices item by item without a spreadsheet night?

Ask every supplier to price the same item list through one form, so each reply lands in the same place. An AI trade manager sends each supplier a private link, collects price, lead time and notes against your items, and shows every item with all its offers side by side. You decide; nothing is retyped.

Why the comparison takes a whole night

Most owners do not struggle with the decision. They struggle with getting the offers into a shape where a decision is possible.

One supplier sends a PDF. Another sends a photo of a handwritten list. A third answers in a WhatsApp voice message. Each one names the items differently, groups them differently and leaves some out. Before you can compare anything, someone has to copy every reply into one spreadsheet, match each line to the right item and check that nothing was skipped.

That copying is where the night goes, and it is also where mistakes enter: a price placed on the wrong row, a missing item that looks like the cheapest offer, a lead time forgotten.

Supplier by supplier versus item by item

There are two ways to look at a set of quotes.

Supplier by supplier Item by item
One total per supplier Every offer for one item on one row
Hides which items are expensive Shows where each supplier is strong
Pushes you to give the whole order to one supplier Lets you split the order where it makes sense
Missing items are easy to overlook A missing price is an empty cell you can see

A supplier with the lowest total can still be the most expensive on the items that matter most to you. Comparing item by item shows that at once. It also makes the next step easier, because you know exactly which line to negotiate.

The fix: one item list, one form, every reply in its place

The real change is not a better spreadsheet. It is making every supplier answer the same question in the same form.

This is how our AI trade manager does it:

  1. Your item list is entered once. Items, quantities, units and any specification, taken from the client's request.
  2. You choose the suppliers. They come from your own supplier database. You decide who is asked for which items.
  3. Each supplier gets a private link. The link shows only the items you picked for that supplier. They fill in price, lead time and notes against each line.
  4. Replies land next to your items. No copying. Every price already sits on the right row, and an unanswered line stays visibly empty.
  5. You see every item with all its offers. Price, lead time and notes side by side, one row per item.

Negotiate on the lines that matter

Once the first prices are in, you mark the lines you want to push back on. A negotiation round sends your counter to the suppliers you choose, and their new prices update the comparison. You can see which lines moved and which did not.

When the choice is made, your margin rule is applied to every line the same way, and the quotation for your client and the purchase orders for each supplier are produced from the same data. If you want to understand how those documents relate to each other, our article on quotations, PIs, POs and invoices explains it.

Prices are not the only column

A fair comparison looks at more than the number. Two offers at a similar price can be very different deals once you read the rest of the line.

  • Lead time. A cheaper item that arrives weeks later can cost you the client.
  • Notes. Minimum quantities, packing, validity of the offer and what the price includes usually live in the notes.
  • Gaps. A supplier who skipped an item may simply not carry it. An empty cell tells you to ask, not to assume.

Because every reply comes through the same form, these columns sit next to the price for every item, so you read the whole offer in one place and not across three messages.

What stays with you

The trade manager does not choose suppliers for you and does not accept any price on your behalf. It removes the copying and lines up the facts. Judgement on quality, trust and terms stays with you, as it should.

A simple habit helps in any case: ask every supplier to quote in the same unit and to say clearly what is included in the price, for example packing or delivery to a port. The form makes this easier, because you can add the question once for everyone.

The trade manager package, and what it includes, is on the services page.

Questions

Do my suppliers need to install anything?

No. Each supplier opens a private link in a browser, sees only the items you chose for them, and fills in their prices. They can do it from a phone.

Can I pick different suppliers for different items?

Yes. The comparison is per item, so you can take one item from one supplier and another item from someone else. The purchase orders follow your choices.

What happens if a supplier answers late?

Their prices appear in the comparison when they arrive. You can decide with the replies you have, or wait for the rest.
