Where margin mistakes really come from
Most traders know what margin they want. The mistakes rarely come from the decision. They come from the moment the decision is applied, line by line, under time pressure.
A typical quotation is built by copying supplier prices into a sheet, adding a percentage, rounding, and then copying the result into a quotation template. Every copy is a chance to slip. A price lands on the wrong row. A formula is dragged one cell too far. A line added at the last minute keeps the supplier price with no margin at all.
None of these errors is visible to the client. They show up later, when the deal is done and the money is counted.
Markup and margin are not the same number
The most common silent mistake is mixing two ideas that sound alike.
- Markup is a percentage of your cost. You add it on top.
- Margin is a percentage of your selling price. It is the share of the price you keep.
The same percentage gives two different results:
| Cost, for example | Rule | Selling price | What you keep, as a share of the price |
|---|---|---|---|
| 100 | 20 percent markup | 120 | about 16.7 percent |
| 100 | 20 percent margin | 125 | 20 percent |
If you think in margin but your sheet adds markup, every quotation is a little lower than you intended. On one deal the gap is small. Across a year of quotations it adds up. Pick one of the two, name it clearly in your pricing rule, and make sure everyone who prepares a quotation uses the same one.
Decide what goes into the cost
A margin is only as correct as the cost under it. The supplier price is rarely the whole cost.
Depending on how you sell, the cost may also need to include things like packing, inland transport, freight to the port you deliver to, bank charges, or your own handling. If you quote a client a price delivered to their door but calculate your margin on the supplier price alone, the margin you thought you had is partly spent before the goods arrive.
A simple habit helps: write down, once, which costs are included for each way you sell, and attach that note to your pricing rule. Where a cost depends on rules in a country, such as duties or fees, do not guess: check with your customs broker or the authority in your country.
Currency is the other trap. If suppliers quote in one currency and you sell in another, decide which rate you use and when you fix it, and keep that the same across the quotation.
One rule, applied from the same data
The safest pricing process has three features:
- The rule is written before the prices arrive. Markup or margin, the percentage, which costs are inside, how you round.
- The rule is applied to every line in the same way. No line is priced by hand because it came late.
- The quotation is produced from the same data as the comparison. Nothing is retyped between the supplier price and the client price.
This is how our AI business system handles it. Supplier prices arrive through a private link and sit next to your items. When you choose which offer to take for each item, the margin you set is added automatically, and the quotation is prepared as a PDF from the same lines. The purchase orders to your suppliers come from the same choices, so the price you pay and the price you charge always refer to the same item.
You still review each quotation before it reaches the client. If you want a different price on one line, for a loyal client or a strategic item, you change it knowingly, and you can see the effect instead of discovering it later.
A short check before you send any quotation
Whatever tool you use, these questions catch most errors in a minute:
- Does every line have a margin, including lines added at the end?
- Is the rule markup or margin, and is it the one you intended?
- Are the costs you promised to cover inside the price?
- Is the currency and rate the same on every line?
- Does the total make sense against what you expected from this deal?
